I'm Kiran Gopinath. I help owners and leaders find where the business is leaking, then build the process, team rhythms and checks and balances to fix it. Once the machine runs, I help you multiply it with AI.

Decisions wait on your inbox. You can't take a week off without things stalling.
Everyone is working hard on different priorities, and nobody can say which ones matter most.
Mistakes repeat because nothing catches them before the customer does.
Lots of updates, few owners, and action items that quietly disappear.
You paid for software, and the real work still lives in spreadsheets and memory.
Your team has tried AI, but there is no plan, no guardrails and no measurable result.
What the 2026 data says
Everyone has access to AI. Few have the clear process, accountable team and plan that make it pay off. That's why I start with how the business runs, and bring AI in once there is something solid to multiply.
Services
The primary track. I find where the friction is and build the structure that removes it.
Interviews, workflow mapping and data review that pinpoint the problem areas, followed by a prioritized 30, 60 and 90 day roadmap.
Clear workflows, owners and handoffs, written so a new hire can follow them and a manager can audit them.
One on one coaching for owners and managers, plus role clarity, delegation and decision rights for the team.
Meeting cadences, scorecards, quality gates and escalation paths that catch problems before customers do.
A monthly seat at your leadership table to keep the roadmap moving and your leaders growing.
I'm an AI coach and advisor who builds and mentors with Claude every day.
Hands on sessions that take you from casual prompts to a daily AI workflow built around your real work.
Set up Claude Projects, skills and connections to the tools you already use, with shared context so answers fit your business.
Automations and custom tools built on top of a process that already works, so you speed up the right thing.
Usage guidelines, data rules and review steps so the team moves fast without putting customers or the brand at risk.
Practical group training through XSL AI Academy.
AI multiplies whatever it touches. A clean process gets faster. A messy one gets messier, faster. So the tracks run in order.
Fix the leaks: roles, process, cadence and the numbers you watch.
Document what works so it runs the same way every time, with or without you.
Point AI at the standardized work and coach your team to use it well.
Communicating value
Simon Sinek's Golden Circle shows that people buy into why you do something before what you do. I use it to align leaders, teams and customers on one message. Then I add a fourth ring, Where, because a purpose without a map stays a poster on the wall.
Select a ring to explore it.
Why the business exists, why customers choose you and why your team shows up. We put it into words people repeat without a script.
The way you do things differently. Your values become behaviors, standards and processes the team can actually follow.
Your products and services, explained in terms of the value they create for the customer, not the features you're proud of.
Where you are today, where you want to be and the honest gap between them. This becomes the roadmap, with milestones and owners.
How I work
No solution gets prescribed before I understand you and the business. The fix might be people, process or technology, and usually it's a mix.
Your goals, your leadership style, what keeps you up at night and what success looks like for you personally. The business reflects its leader, so this is where we start.
You get: a clear statement of what we're solving and why it matters.
Interviews with your team, a walk through the real workflow, and a look at the numbers. Where are you today, and where do you want to be?
You get: a current state map of how work actually flows.
Every problem gets traced to its root: people, process, technology or the data that connects them. Symptoms get separated from causes so you stop treating the wrong thing.
You get: the short list of problem areas, ranked by what they cost you.
Solutions ranked by value and effort, sequenced into a 30, 60 and 90 day roadmap with owners, milestones and the metric each one should move.
You get: a detailed roadmap your team can execute.
SOPs, decision rights, meeting cadences, scorecards and escalation paths. The structure that keeps the machine running when nobody is watching.
You get: an operating system for the business, installed and in use.
I mentor your leaders until they own it. We test, learn and adjust with data, and I step back as the team steps up.
You get: a team that runs it without me.
The diagnosis
Most businesses buy software to fix a people problem, or hire to fix a process problem. Select a circle to see the signals and the usual fix.
Signals: unclear roles, decisions bottleneck at the top, good people burning out, managers who were never taught to manage.
Usual fix: role clarity, decision rights, leadership coaching and a team structure that matches the work.
Signals: rework, dropped handoffs, every person doing the job a different way, quality depending on who is working that day.
Usual fix: mapped workflows, SOPs, quality gates and a simple escalation path.
Signals: double entry, tools nobody trusts, data trapped in spreadsheets, AI experiments with no owner.
Usual fix: simplify the stack, connect what's left, then add AI where the process is already solid.
Every change starts with a hypothesis and the number it should move. Test, learn, keep what works. Opinions are welcome, and data breaks the tie.
Process development
Checks and balances
Strategy fails in the gap between the plan and Tuesday. A simple operating rhythm closes that gap: the right conversation, at the right altitude, on a fixed cadence.
Communicating value
Leaders lose good ideas to bad framing. I coach owners and managers to make the case in a way teams, customers and boards can say yes to.
Free diagnostic
Nine quick statements. Answer for how things really are, not how they should be. Nothing is stored or sent.
About
For more than 20 years I've been the person brought in when things get complicated. I started as a business analyst at a freight company, moved into program management, and went on to direct strategy and transformation for Fortune 500 brands in automotive, restaurants, retail, technology and membership services.
Along the way I set up a governance model that aligned teams across seven countries, scaled a team and its budget three times over in two years, grew an enterprise portfolio from $3M to $9M, and cut delivery issues by 40% by fixing process before adding people. I've served on executive boards, led teams of up to 18, and today I serve as a fractional COO for a nonprofit.
The pattern never changed. The breakthroughs came from understanding people first, mapping how the work really flows, and building simple checks and balances. Technology came after.
Now I bring that to owners and leaders directly, as a guide, mentor and coach. I'm also an AI coach and advisor. I build with Claude every day and help leaders and teams put it to work on a foundation that's ready for it.

FAQ
Usually operations first. AI makes a clear process faster and a messy process messier. The free call and the two minute diagnostic show which one will move the needle for you, and many clients do both in sequence.
Owners and leadership teams of small and mid sized businesses and nonprofits, usually 5 to 200 people, where the business has outgrown the way it is run.
It starts with understanding you and the business, then a diagnosis across people, process and technology, a prioritized roadmap, and hands on help installing the fixes. Some clients keep me on monthly as an advisor and coach.
Each part of the roadmap is tied to a number agreed up front, such as turnaround time, error rate, hours saved, margin or team retention. We review those numbers on a fixed cadence and adjust.
No. Plenty of engagements never touch AI. When it does make sense, I bring it in after the process is solid.
Claude is the AI platform I build with and teach every day. It handles long documents, projects and team workflows well. I still recommend whichever tool fits your business.

Let's talk
No pitch. We'll talk about where you are, where you want to be and what's in the way. You'll leave with at least one thing you can fix this week.
